The Citadel method

How a fleet comes under control, in six chapters

  1. 01Audit
  2. 02Track
  3. 03Fuel
  4. 04Maintain
  5. 05Drivers
  6. 06Report

Chapter 01, Audit Day 1 to 2

We start with the truth

Two days in your yard. Every vehicle inspected, every paper checked, three months of fuel receipts read line by line. You get a written report with the leaks named in naira.

Chapter 02, Track Week 1

Every vehicle on one map

Hard-wired trackers go in at your yard, 10 to 14 vehicles a day, without stopping deliveries. From that night, the Barnawa control room watches every one.

Chapter 03, Fuel Week 2

Litres that add up

Fuel cards with daily limits, tank sensors and a nightly match of litres bought, litres burnt and kilometres driven. The gap closes quickly.

Chapter 04, Maintain Month 1

Service before it breaks

Schedules built from real kilometres, papers on a calendar and tyres on a register. Breakdowns on the expressway become rare events, not weekly ones.

Set of wrenches laid out in a workshop

Chapter 05, Drivers Month 2

Fair scores, better driving

Every trip scored for speed, braking and idling, explained to drivers in English and Hausa, with coaching for those who need it and a league table for bonuses.

Chapter 06, Report Every month

One page every month

Cost per kilometre by vehicle, fuel per 100 km, downtime, incidents and savings against your baseline. Sent to the owner and talked through face to face.

Example figures for this demo.

Our vans were drinking diesel we never saw. Three months after the audit, the monthly fuel bill was down by a figure I could explain to my board, line by line.

Hauwa, example clientOperations lead, a food distributor in Kakuri, 42 vans

The control room called my driver at 2am when his bus left the route near Kakau. That call matters more to me than any report.

Emeka, example clientSchool transport, 9 buses

We lease six pickups for field teams. They arrive papered and tracked, and the replacement truck came the same day ours broke down.
